Most AI consultants
are technologists.
I've actually run the business.

You have built something real. The structure that got you here is not the structure that gets you to what's next. Five Birds helps founder-led companies organize, scale, and build AI into operations without the chaos that comes when you try to do it without a plan.

If five birds are sitting on a wire and one decides to fly away, how many are left?

Five. Because deciding to go is not the same as going.

Most founders have made the decision to change something. The gap is between the decision and the action. That gap is where Five Birds works.
6x EBITDA exit — built and sold from scratch
20+ Years operating, pivoting, and scaling businesses

The founders who hire Five Birds are not buying COO services. They are buying the feeling of being unlocked.

  • Built a company from scratch, scaled it, and sold it at 6x EBITDA. The stakes of your decisions are not abstract to me.
  • Led a full company pivot as an owner, shareholder, and operator. Not advising from the outside. Making the calls with personal capital on the line.
  • Having used EOS frameworks inside my own companies, I understand what visionaries actually need from an integrator. According to Gino Wickman, there are roughly 10 visionaries for every 1 integrator. Fewer still have my track record.
  • Has spent the past year going deep on AI tools and strategy, well beyond what almost any non-developer founder has done. Maps where it creates real leverage in your specific business instead of handing you generic tools.
  • Stays in the room. Most consultants give you a plan and leave. Five Birds executes alongside you.
  • Works with a limited number of clients at any given time. This is by design.

"I have been working with Five Birds for the better part of one year. As a Founder, 'I can do it' turns into 'I'll get to it,' and it never gets done. Julie created automated systems for team meetings, brand and marketing workflows, and finally turned my SOPs into a living document. My annual reviews take one hour to create instead of 20. Julie has been the greatest investment in our team and the business since I opened 20 years ago."

You are not stuck because you lack ambition.
You are stuck because the business has outgrown its structure.

You have been at this for a few years. The business is real, the revenue is real, and the complexity is real. You have a team but everything still runs through you. You have a vision for what's next but the infrastructure to support it isn't there yet. You've heard about AI and you're not sure where it fits or where to even start.

If that sounds familiar, keep reading. You're exactly who Five Birds is built for.

The right fit

  • Revenue between $2M and $20M
  • Team of 5 to 30 people
  • 3-25 years in business with real momentum and real complexity
  • You're the visionary. You know you need the integrator.
  • Healthcare, professional services, or founder-led personal brands
  • Scaling, building toward an exit, or opening a new branch

What you are experiencing

  • It feels like every decision still runs through you
  • Growth has plateaued and you can't figure out why
  • You know AI matters but the entry point isn't clear
  • A desire for a strategic thought partner at the leadership level
  • A vision for what's next but no infrastructure to build it
  • Ready to organize before scaling, not after

The first conversation
is a fit check for both of us.

Five Birds takes on a limited number of clients. Not every founder is the right fit, and that works both ways. If there's a genuine match, the work is meaningful. If there's not, you'll know that too.

Let's find out if it's a fit

Julie Robinson, founder of Five Birds

I have been the founder
in the room. I know
what that actually means.

Most people who advise founders on operations have studied operations. I've run them, through a startup, through a scale, through a pivot, through an exit. The difference is not semantic. It changes every conversation you have with a founder who is trying to figure out what's next.

My career has been built at the intersection of organization, strategy, and the particular kind of pressure that only comes from building something that belongs to you.

Five Birds exists because there are not many people who can sit with a founder, understand the full weight of what they are carrying, and know exactly where to start. I am a natural integrator. The word visionary gets used a lot in founder culture. What gets talked about less is that for every ten visionaries, there is roughly one person who can take a vision and build the operational infrastructure that makes it real. That is the work I do.

According to Gino Wickman, author of Rocket Fuel, there are roughly ten visionaries for every one integrator. Visionaries generate the ideas. Integrators build the systems that make them real. That gap is where most founder-led companies stall. Among integrators, even fewer have done what I have: built a company from the ground up, sold it at 6x EBITDA, and led a complete organizational pivot as an owner with real capital on the line.

I also believe that AI is one of the most significant leverage points available to small businesses right now, and one of the most misunderstood. Five Birds brings AI strategy into every engagement because it belongs there, not as a tech project, but as an organizational one.

Cypress

Co-founder, build, and exit

Co-founded Cypress Concierge Medicine, scaled it, and sold it at 6x EBITDA. The full arc from launch to sale.

SignatureMD

Post-acquisition integration

Led integration work following the Cypress acquisition, navigating the operational and cultural complexity of bringing two organizations together.

BDSC

Full company pivot

Led a complete organizational transformation as an owner, shareholder, and operator. Not advising from the outside. Making the calls with personal capital on the line.

Fractional COO + AI Strategy

Founded Five Birds to bring operational architecture and AI strategy to founder-led companies at their inflection point.

What working together
actually changes

Before

  • Overwhelmed and stuck
  • Frustrated with lack of momentum
  • Isolated at the leadership level
  • Unclear on next steps
  • Spinning but not generating
  • Potential they can feel but not access

After

  • Re-engaged with the vision
  • Clear path forward with the right team
  • Operating at the level they always could
  • Confident in direction and next steps
  • Momentum: things actually moving
  • Building toward exit or next chapter

"I have been working with Five Birds for the better part of one year. I knew my company needed some organization. As a Founder, 'I can do it' turns into 'I'll get to it,' and it never gets done. Julie created automated systems for team meeting templates that capture action items for subsequent meetings, allowing me to stay present with my staff. She's created a brand guardian that helps generate nearly flawless, editable drafts for social media posts and CRM email campaigns. She found marketing teams and web developers to bring our social media presence out of the dark ages. My SOP is finally a living document. My annual reviews take one hour to create instead of 20. Julie meets with me and the rest of my team regularly to update us on all her behind-the-scenes work and evaluate where she can smooth out our sticking points. Julie has been the greatest investment in our team and the business since I opened 20 years ago. I can gratefully and unreservedly recommend the team at Five Birds Consulting."

Frequently Asked Questions About
Fractional COO and AI Strategy Services

These are the questions founders most often ask before reaching out. If something is not answered here, the contact form is the right next step.

A fractional COO brings executive-level operational leadership to your business without the cost or commitment of a full-time hire. At Five Birds, that means stepping into your organization to uncover what's working, what isn't, and where the real bottlenecks are. From there we build the systems, structure, and team alignment needed to move forward. This is not coaching. It is not consulting. The work happens inside your business, alongside your team, with accountability to real outcomes.
Most consultants hand you a plan and walk out the door. Coaches reflect your thinking back to you. Five Birds does neither. Julie comes in as a working operator. Someone who has built a company from scratch, led a full pivot as an owner with capital on the line, and navigated an acquisition and exit. The work is hands-on, the engagement is sustained, and the goal is execution alongside you. Five Birds also brings AI strategy into every engagement, mapping where it can create real leverage in your specific business, not applying generic tools generically.
If you recognize yourself in any of these, you are probably ready: your business has real revenue but everything still runs through you; you are working harder but growth has plateaued; you know you're the bottleneck but can't figure out how to fix it; you have a vision for what's next but no infrastructure to build it; or you are approaching a significant move, a new hire, a new service line, or an exit, and the business isn't organized enough to support it. The founders who benefit most from Five Birds aren't failing. They're succeeding and hitting a ceiling.
AI adoption among small businesses actually dropped between 2024 and 2025. Not because founders don't want it, but because they don't have the organizational foundation to use it well. You can't build effective AI workflows inside a chaotic operation. Five Birds approaches AI strategically: first organizing the business, then identifying where AI creates real leverage, automations, knowledge bases, client communications, and operational systems. AI is the door. Operations is the room we build together.
Every core engagement follows The Architect Framework: three phases designed to move from discovery to execution. Phase one is Uncover, deep discovery into your goals, team, structure, and bottlenecks. Phase two is Design, building the operational blueprint and AI opportunity map specific to your business. Phase three is Build, directing execution, holding milestones, and scaling what's working. Core engagements are structured as sustained retainers. Real operational transformation doesn't happen in a quarter. For AI strategy work, the same three phases apply at a lighter scope, with the deliverable being a clear roadmap your team can execute against. For advisory and board participation, structure and duration vary by need. The right shape for any engagement is something we figure out together through conversation.
Yes. Five Birds is industry-agnostic. Past clients include a landscape architecture firm, a financial services company, and a medical device sales organization. The common thread isn't the industry. It's the inflection point. Founders whose current structure and operational systems can't carry their next chapter. That said, healthcare and professional services hold a particular place in this work, and Julie brings deep experience as a business operations consultant in both.
Five Birds works with founder-led businesses generating $2M to $20M in annual revenue with teams of 5 to 30 people. These are companies that have built something real, often over 3 to 25 years, and are now facing the gap between where they are and where they want to go. They have enough momentum to matter and enough complexity to require real operational architecture.
Five Birds takes on a limited number of clients at any given time. The first step is a conversation to find out if there's a genuine fit, for both sides. Submit the brief intake form and Julie will follow up personally. If it's a fit, you'll know. If it isn't, she'll tell you honestly.
A full-time COO at this level typically commands a six-figure salary plus benefits and equity, often before you know whether the fit is right. A fractional engagement gives you the same caliber of leadership at a fraction of that commitment, and you only pay for it as long as it's creating value. The better question isn't what does it cost. It's what is it costing you right now to not have this. Stalled growth, missed AI opportunity, and founder burnout all have a price too.
AI is everywhere right now, and most of what you're seeing, the slick demos, the posts that make it look like you can just plug in an agent, makes it look easier than it actually is inside a real business. Julie has spent the past year going deep on AI tools and strategy, well beyond casual use, and brings that into every engagement. The real work isn't picking a tool. It's understanding how AI actually fits your marketing, operations, sales, and finance, in a business that has its own quirks, its own team, and its own constraints. That's the part most people skip, and it's the part that determines whether AI helps you or becomes one more thing nobody uses.

Operational architecture

02 / Standalone offering

AI Strategy + Implementation

For founders who have an organized business and are ready to map where AI creates real leverage. Not a technology project, but an operational strategy for where automation, AI workflows, and knowledge infrastructure can move the business forward without adding complexity.

  • AI readiness assessment
  • Opportunity mapping specific to your business
  • Workflow and automation design
  • Implementation roadmap
  • Vendor and tool evaluation

"After more than a decade in business with a strong reputation and great reviews, I assumed I was covered, until Julie Robinson showed me I was invisible on AI search. We worked together on implementation, and within a couple of months that completely changed. Now I'm ranked and visible. If you're not ranking on AI, you need Julie."

  • Exit readiness assessment
  • Strategic planning sessions
